One Welcome Series, Two Totally Different Buyers. Now What?

The morning number that hides two stories

Say your welcome-series click rate sits around 18%, an average that looks entirely fine on a dashboard. A pet-supplement founder we'll call Colton stares at that number every week for his joint-support chew and it never quite adds up against what he hears from customers directly. Some reply to his emails sounding relieved and grateful. Others reply sounding faintly annoyed, like the email assumed something about their situation that wasn't true. The average keeps looking fine. The individual replies keep not matching each other.

That's the real problem hiding under one blended metric. One number is describing two completely different experiences, and averaging them together doesn't just hide the split. It makes both groups feel slightly misread.

Why "make it more general" doesn't fix this

Colton's first fix was to soften the copy: make it less specific, so it wouldn't clash with either group. That's exactly backwards. The emails weren't too specific; they were specific to the wrong assumption, applied uniformly to buyers who don't share it. Making the copy vaguer doesn't resolve the mismatch, it just makes the email connect with neither group instead of one.

The other instinct, write two subject lines and A/B test them, treats this as a copywriting problem when it's actually a segmentation problem. A different subject line on the same underlying email doesn't change what the body says to a reader who was never the intended audience for it.

The diagnosis lens: one SKU, two avatars, two trigger sets

The chew itself doesn't split by buyer type. It's one product. But the psychology behind who buys it clearly does. A panicked new puppy owner googling "is my puppy's limp serious" at 11pm is not making the same decision as a veteran owner of a twelve-year-old dog managing a known, ongoing condition. Same cart, same SKU, different fear entirely. Building one welcome flow for "the customer" assumes a single avatar where there are actually two.

The working session

Colton brings the mismatched replies to the session, unsure whether the fix is subject-line testing or a full rewrite. The coach starts by running build_avatar_stage, not once, but against the two segments separately, using order and review data to split them: recent-litter, first-time buyers versus repeat buyers of aging-dog products. The stage work surfaces each group's S3 triggers explicitly. The new-puppy segment is driven by fear_of_loss: getting the health call wrong, missing something serious. The veteran-owner segment is driven by permission: reassurance that continuing a supplement routine they've already decided on is still the right call, not a decision they need to re-litigate every purchase.

What the coach said: "You don't have one customer with mixed feelings. You have two customers who each feel completely clear about what they need, and your one welcome flow is only speaking to one of them at a time, depending on which email happens to land."

That reframes the fix. Rather than adjust tone across a single sequence, the coach runs create_email_sequence twice: one welcome flow branched around fear_of_loss for new-puppy buyers, opening with reassurance and what warning signs are actually normal versus not; a second flow branched around permission for veteran owners, opening with confirmation that a consistent routine is the low-risk, high-payoff choice they've already made. Both flows share the same underlying product facts. Neither pretends the other buyer doesn't exist. They're just never in the same email.

Colton leaves with two five-step sequences instead of one blended one, and a segmentation rule (litter age or product purchase history) to decide which flow a new customer enters.

The split also changes how he reads customer replies going forward. A reply that sounds annoyed used to register as a generic complaint about tone. Now it's a signal to check which flow that customer actually landed in. The segmentation rule itself can be wrong even after the two sequences exist, if a veteran owner buying for a newly adopted senior rescue gets routed into the new-puppy flow by mistake. That's a data-mapping problem to watch, not a copy problem to rewrite around.

Where creative comes in

This split stays in email structure and copy. No image or video brief is needed to branch a sequence in two. If either segment later needs its own dedicated creative (a founder-story video aimed specifically at anxious new owners, say), that's a follow-on decision with its own brief, not part of this build.

What to measure after

Colton now tracks click-through and reply sentiment per branch, not as one blended average. If the fear_of_loss branch converts well but replies still skew anxious, that's a sign the trigger diagnosis was right but the execution needs another pass, worth revisiting with the same lens used in why a welcome email can feel flat without a real trigger behind it. The same avatar-mismatch pattern is worth checking anywhere else in his funnel a single asset might be silently serving two audiences, the way it showed up in a brand story written for the wrong cyclist audience or featured reviews that miss the real reason parents buy, and it's worth checking whether review highlights are pulling the wrong vocabulary for either segment specifically.
