Your Winback List Is Full of People Who Never Meant to Reorder
Dale sells a ceramic coating wax kit for car-care hobbyists — the kind of thing you use twice a year if you actually care for your own car properly. His winback sequence fires 90 days after purchase, standard replenishment logic, and the reorder rate off it has sat at a flat, mediocre number for as long as he's tracked it. Say 4% of the list reorders within 30 days of the sequence starting. Not disastrous. Not good. The kind of number that makes you assume the copy is weak and move on, which is exactly what Dale had been assuming for two email rewrites running.
The rewrites hadn't moved the number either time. That's the detail that should have stopped him sooner — if the copy were the problem, a real rewrite should show some lift. A flat number surviving two honest attempts at better copy usually means the copy isn't the variable that matters.
Why the usual fix fails
Rewriting winback emails assumes everyone on the winback list is the same kind of person: someone who used the product, ran out or wore it down, and is a plausible candidate to buy it again. For a car-care product, that assumption breaks in a way it wouldn't for, say, a supplement or a consumable. Ceramic coating wax gets bought as gifts — for a dad, a partner, a friend who just bought a new car — by people who have no car-care hobby at all and were never in the market to use it themselves, let alone reorder it. If a meaningful slice of the winback list is gift-buyers, no email is going to convert them into repeat customers, because the person who would reorder was never the one who received the email in the first place.
You can rewrite the hook, the subject line, the offer, and the trigger, and none of it moves a number that's being dragged down by an audience that structurally can't respond. The fix isn't better words for everyone. It's finding out how many "everyones" are actually on the list.
The diagnosis lens

What the coach said, more or less: "You don't have a weak winback email. You have two different customers wearing one segment. One of them was never going to reorder no matter what the email said, because reordering was never the plan — the product did its job the day it got gifted."
That reframes the flat 4% entirely. It isn't "4% of everyone reordering" — it's more likely a much healthier reorder rate among actual hobbyists, diluted by a gift-buyer segment sitting at effectively zero and dragging the blended average down every time it's measured against the whole list.
From there, Dale rebuilds the winback flow with create_email_sequence, but the real work happens before the first email gets written: splitting the list using signals the avatar work surfaced — order notes mentioning a gift, shipping-to-a-different-address patterns, review language clustering around giving rather than using. The hobbyist segment gets a winback sequence built around the actual seasonal reorder cycle and a fear_of_loss angle about running out mid-project. The gift-buyer segment gets pulled out of the winback flow entirely and routed toward a much smaller, much more honest ask — a referral or review request, since "reorder for yourself" was never a real path for this buyer.
What to measure
The number that matters now is reorder rate on the hobbyist segment specifically, not the blended list-wide number that had been flat for two rewrite cycles. If the segmented number climbs — say from an effective near-zero-diluted 4% to something closer to 12–15% among the isolated hobbyist group — that's evidence the trigger and timing were fine all along and the audience was the actual defect. Worth also watching unsubscribe and complaint rates on the gift-buyer segment once they're moved to a lighter-touch flow; a drop there is a second signal the wrong message had been reaching them for a while.
